What actually ends a furnace

Four conditions that make replacement the correct answer, and how each one is established rather than asserted.

A cracked or perforated heat exchanger is the clearest of them. It separates the combustion gases from the air you breathe, and a breach in it can put combustion products into the supply air. It is established by inspection camera, by combustion analysis showing a change in readings as the blower starts, or by a visible split, and it is not a repairable component in any meaningful sense on a residential furnace.

The second is a control or gas valve that is no longer manufactured and not available on the aftermarket. That arrangement works because the furnace produces a large volume of hot flue gas that carries the water heater's much smaller output up with it. Remove the furnace from the vent, which is what happens when it is replaced with a condensing appliance venting through a sidewall in plastic, and the water heater is left alone in a flue sized for both.

The consequence is that the water heater can no longer establish draft reliably. Flue gases cool on the way up an oversized, uninsulated chimney, condense, and either spill back into the room or attack the chimney lining. This is a documented condition with a name, it is entirely predictable, and it is missed on replacement jobs constantly.

The fix is not complicated once it has been identified. The chimney gets relined to a diameter appropriate for the water heater alone, or the water heater is converted to its own vent, or both appliances are replaced together as a planned package. What matters is that somebody checks at quote stage, because discovering it afterwards means either a second job or a water heater spilling combustion products into a basement.
